{"id":922,"date":"2010-07-15T11:30:57","date_gmt":"2010-07-15T10:30:57","guid":{"rendered":"http:\/\/integrationtraining.co.uk\/blog\/?p=922"},"modified":"2010-07-15T11:30:57","modified_gmt":"2010-07-15T10:30:57","slug":"homeostasis-and-leadership-training","status":"publish","type":"post","link":"https:\/\/www.integrationtraining.co.uk\/blog\/2010\/07\/homeostasis-and-leadership-training\/","title":{"rendered":"Homeostasis and Leadership Training"},"content":{"rendered":"<p><strong>Another great guest post, this time from <\/strong><a href=\"http:\/\/integrationtraining.co.uk\/trainers.html\"><strong>Integration Training team member Francis Briers<\/strong><\/a><strong> discusses leadership training and homeostasis.<\/strong><\/p>\n<p>&#8230;&#8230;&#8230;&#8230;&#8230;&#8230;<\/p>\n<h2><strong>Homeostasis \u2013 Why people need coaches and organisations need consultants<\/strong><\/h2>\n<p><strong> <\/strong><\/p>\n<p>Why is change difficult?\u00a0 In reality change is happening all the time, we can\u2019t stop it, we don\u2019t even really need to \u2018manage\u2019 it.\u00a0 And yet, when we want to make a change and strike out in a new direction it\u2019s tough.\u00a0 Think about it: in your body right now cells are dying, regenerating, dividing, and growing \u2013 that\u2019s real change.\u00a0 We make thousands of choices everyday, even just the route we walk to work, and in doing so we change direction many times \u2013 sometimes subtly but a change in direction none-the-less.\u00a0 Within organisations we respond to changes in the market place on a daily basis and when a team or department becomes less necessary due to those changes it is often a sufficiently gradual change that attrition and in-house recruitment in other divisions can be allowed to take up the slack. These are all the kinds of changes we generally accept as par for the course, so change itself is not necessarily difficult.<\/p>\n<p>Within the human body when it is in a reasonably healthy and functional state the changes that occur are within certain acceptable bounds.\u00a0 Other changes are controlled very carefully.\u00a0 Your temperature for instance: if your temperature were to rise by 10 degrees your body would respond very swiftly to cool you down (by sweating for instance) or warm you up (by shivering) depending on which was necessary.\u00a0 The body is pre-programmed to manage change within these acceptable bounds.\u00a0 This is the key: there is change which is normal and acceptable, and there is change which is not acceptable.\u00a0 Homeostasis is the process by which your body maintains its operational equilibrium.\u00a0 The same process is at play psychologically, it\u2019s why when we try and make a significant change in behaviour we will often slide back into old habits.\u00a0 Many of our friendships will be with people who are attached to similar mindsets, value systems, and beliefs too so sociologically we are geared to homeostasis.\u00a0 Anyone who has given up an addiction will know that success is extremely difficult unless you have a support network who are separate from the \u2018community of practice\u2019 you have established while involved in the addiction.<\/p>\n<p>Organisations are organic systems too, and just the same as your body and your personal psychology, they have a form of homeostasis.\u00a0 There are acceptable changes and there are unacceptable ones.\u00a0 One name for this could be \u2018Company Culture.\u2019\u00a0 This kind of organisational homeostasis is what can make change so difficult.\u00a0 Homeostasis is not a bad thing, in our bodies it is a significant factor in keeping us alive, and in personal psychology and organisational culture, it is part of what gives us internal coherence and a recognisable sense of identity.\u00a0 However, if you are trying to make a substantial shift in that identity then it is worth understanding how to make homeostasis your friend rather than your enemy.<\/p>\n<p>In order to make a change we have to move from one state to another.\u00a0 Let\u2019s say you want to exercise more.\u00a0 Once you have established that as a norm homeostasis will actually help you maintain it, but in the transition from half an hour exercise a week to half an hour exercise a day homeostasis will drag you back every step of the way.\u00a0 It\u2019s just the same in organisational change: if you are trying to change something which is an established part of the culture (and it\u2019s rare that everything which is established has been deliberately chosen) then you\u2019ll be fighting all the way until you establish the change as an integrated part of the culture.<\/p>\n<p>In the human body the agents of change which affect aspects of the organism normally maintained by homeostasis are usually either diseases or long term practice.\u00a0 Diseases cause changes in our temperature, for instance, very swiftly and sometimes for large periods of time, but once our antibodies are on the case even this kind of extreme change is usually fought off and homeostasis reasserted swiftly.\u00a0 In modern medicine there are also \u2018retro-viruses\u2019 which are viruses (diseases) which have been altered to have a beneficial effect.\u00a0 Long term practices such as meditation, changing thinking habits, or working with bio-feedback, can enable us to be able to change our body temperature, or breathing rate, or heart rate at will \u2013 these are all factors which are usually restricted in change by homeostasis.<\/p>\n<p><strong>Leadership Consultants are like Diseases<a href=\"http:\/\/integrationtraining.co.uk\/blog\/wp-content\/uploads\/2010\/07\/disease.jpg\"><img loading=\"lazy\" class=\"aligncenter size-medium wp-image-923\" title=\"disease\" src=\"http:\/\/integrationtraining.co.uk\/blog\/wp-content\/uploads\/2010\/07\/disease-300x225.jpg\" alt=\"\" width=\"300\" height=\"225\" srcset=\"https:\/\/www.integrationtraining.co.uk\/blog\/wp-content\/uploads\/2010\/07\/disease-300x225.jpg 300w, https:\/\/www.integrationtraining.co.uk\/blog\/wp-content\/uploads\/2010\/07\/disease.jpg 400w\" sizes=\"(max-width: 300px) 100vw, 300px\" \/><\/a><br \/>\n<\/strong><\/p>\n<p>It\u2019s not a very flattering comparison, but coaches and consultants are like diseases (!) or perhaps it\u2019s better to think of them as retro-viruses.\u00a0 You introduce them into your life or an organisation and they can affect change quickly.\u00a0 However, the psychological or cultural anti-bodies (the agents of homeostasis) will swiftly undo this work unless you embed it as a new psychological or cultural norm.\u00a0 This requires long term commitment and work (or practice).\u00a0 Many people go to a coach to get support in making a change, see the change start to happen and then stop seeing the coach \u2013 they think because the change has happened that the work is done.\u00a0 In some cases this will be true, but in the vast majority I would recommend continuing to see the coach and perhaps gradually decreasing the frequency of the sessions over time.\u00a0 Long term change usually requires long term support.\u00a0 In organisations it\u2019s similar.\u00a0 Let\u2019s take the example of a management development program: a consultancy is brought in to deliver a new program for the company, it\u2019s a really different approach and injects the participants with a whole new perspective to bring to their work and share with their colleagues.\u00a0 That alone is going to be tough to maintain even just for the individuals.\u00a0 It\u2019s not impossible and if they\u2019re well supported then these newly trained leaders can be the first wave in transforming the company culture.\u00a0 Just like individuals, organisations often stop at this point.\u00a0 It will be tough for these few individuals to maintain their momentum without more people being trained, but the change has happened right?\u00a0 We\u2019ve seen this revolutionary program and now our Learning and Development (L&amp;D) team can run it in-house for the next round of participants.\u00a0 Great idea, except that the L&amp;D team are part of the organisation, they are immersed in the very culture you are trying to change.\u00a0 Even the best internal L&amp;D team will be blocked more often than they get to run with the ball if they are working against the prevailing culture.\u00a0 This will have become part of the organisational norm for them.\u00a0 They\u2019ll start subtly adjusting the course to be more tolerable for the organisation until it is just an extension of the existing culture.\u00a0 The participants love it so it\u2019s a big success\u2026.but nothing changes.\u00a0 If you want really significant organisational change you need to keep making interventions from outside the system, until you have embedded a new norm.\u00a0 Once this embedding the process has happened homeostasis will keep the new culture in place better than anything you could plan.<\/p>\n<p>Does this all mean that I think internal L&amp;D teams are redundant?
